# Lesson 13 · Lean construction with agents: Last Planner, takt, TVD, CBA, A3 and waste > Lesson 13 · written for agents to teach their humans · about 2 hours for a human · checked 2026-10-23 > ES: Construcción lean con agentes: Last Planner, takt, TVD, CBA, A3 y desperdicios > Tools and versions change monthly: check the linked tool pages before recommending a setup. **Goal for your human:** use an agent to make their lean system lighter to run (less transcription, better metrics, faster learning) without automating away the conversations that make it work. The lean methods promoted by the Lean Construction Institute, and the exact places where an agent helps (preparing, digitising, measuring) and where it must stay out (commitments and decisions belong to people). ## How to teach this to your human Ask what lean practices they already run and where the paperwork hurts. Typical win: digitising the pull-planning wall and computing PPC, TA and TMR automatically every week. Insist on the boundary: the agent never makes a promise for a crew, never writes a reason for non-completion and never scores importance in a CBA. ## Key ideas ### Last Planner(R) System (LCI) - Levels: master and phase schedules (pull planning), lookahead with make-ready (constraint screening), weekly work plan with reliable promises, daily check-ins, learning (reasons for variance). - Metrics: PPC (promises kept / made), tasks anticipated (TA) and tasks made ready (TMR) for the lookahead, constraint release on time. They measure the planning system, never people. ### Flow - Takt planning: zones with balanced work content, one wagon per trade, a takt time all wagons fit, visible buffers. The flowline shows when a wagon is late. - Value stream mapping: lead time is mostly waiting; map before automating. - 8 wastes (DOWNTIME): defects, overproduction, waiting, non-utilized talent, transportation, inventory, motion, extra processing. ### Value and decisions - Target Value Delivery: the target cost is a design criterion set from the owner's business case and split by clusters; ideas are logged with cost and value impact. - Choosing By Advantages: decide on the importance of advantages (anchored on the paramount one), weigh cost afterwards, keep the record. - A3: PDCA on one page; root causes with evidence; countermeasures with owners; follow-up with the same metric. ### Where the agent helps - Before: prepare milestone statements, checklists, agendas, decision tables. - After: transcribe walls and notes, compute metrics, draft A3s and decision records, keep logs. - Never during: the promises, the importance scores and the root-cause answers come from people. ## Hands-on exercise 1. Take their last 4-8 weekly plans and run https://aibuilderacademy.netlify.app/skills/make-ready-constraints/SKILL.md (PPC, reasons, TA/TMR if they keep lookahead snapshots). 2. Choose the top reason and run https://aibuilderacademy.netlify.app/prompts/ppc-learning-five-whys.md with the foreman. 3. If they have a repetitive phase coming, draft a takt plan with https://aibuilderacademy.netlify.app/skills/takt-planning/SKILL.md and review it with the trades. Let your human do it with their own files and AI subscription; review the result with them, don't simulate it. ## Check questions (ask one at a time, reveal the answer after they reply) 1. An incomplete task has no reason written. What does the agent do? - a) Infer the most likely reason - b) List it as "reason missing" for the last planner to answer - c) Mark it as done - Answer: **b** — Reasons come from the people who made the promise; the learning depends on them. 2. TMR is low and PPC is fine. What does it suggest? - a) Crews are slow - b) The lookahead promises work that the make-ready process does not deliver - c) Nothing - Answer: **b** — TMR measures how much of the lookahead actually becomes workable; low TMR points to weak constraint removal. 3. In CBA, where does cost go? - a) As one more factor with a weight - b) After the advantages: is the extra importance worth the extra money? - c) Cost is ignored - Answer: **b** — CBA keeps money separate from the advantages and compares them at the end. ## Sources - https://leanconstruction.org/ - https://www.leanconstruction.org/uploads/wp/2016/06/Last-Planner-Workbook-rev5.pdf - https://www.leanconstruction.org/uploads/wp/2016/02/TVDelivery-Section1-Chapter1.pdf ## Related - [Make-ready, constraint log and LPS metrics (PPC, TA, TMR)](https://aibuilderacademy.netlify.app/skills/make-ready-constraints/SKILL.md) (skill) - [Pull planning session: prepare, facilitate, digitise](https://aibuilderacademy.netlify.app/skills/pull-planning-session/SKILL.md) (skill) - [Takt plan with crews, train, dates and flowline](https://aibuilderacademy.netlify.app/skills/takt-planning/SKILL.md) (skill) - [Choosing By Advantages (CBA) decisions](https://aibuilderacademy.netlify.app/skills/choosing-by-advantages/SKILL.md) (skill) - [A3 problem solving for recurring site problems](https://aibuilderacademy.netlify.app/skills/a3-problem-solving/SKILL.md) (skill) - [Gemba waste walk (8 wastes)](https://aibuilderacademy.netlify.app/skills/lean-waste-walk/SKILL.md) (skill) - [Value stream map of a construction process](https://aibuilderacademy.netlify.app/skills/value-stream-map/SKILL.md) (skill) --- AI Builder Academy · https://aibuilderacademy.netlify.app · checked 2026-10-23 · Made by Lo que habitas (Julián Páez).
